    • Team and Capability Enhancement: Assessed the existing team’s skills and restructured the delivery function, recruiting key roles and onboarding an external partner to increase capacity and expertise

    • Platform Remediation and Migration: Implemented a remediation programme to address security and compliance issues, while migrating the platform to the client’s data centres to enhance resilience 

    • Agile Transformation: Introduced Agile and Scrum methodologies, establishing new ways of working, and implemented a test automation framework to optimise the release process

    • Stakeholder Communication: Supported the business by presenting progress and results to key customers, ensuring transparency and reinforcing trust during the transformation

  • Within 12 months, the platform and delivery capabilities were successfully transformed, resulting in: 

    • Migration of the platform to the client’s data centres, enabling the closure of 4 legacy data centres

    • Full compliance with security and regulatory standards, eliminating previous vulnerabilities

    • Increased delivery capacity and improved project management, reducing risks and improving efficiency

    • Enhanced business perception of the technology department, leading to greater confidence in future delivery timelines

    • Retention of all customers and double-digit growth in the eCommerce business
