  • Exevion was brought in to lead the Commercial Transformation portfolio at one of the UK's largest retailers. We worked across business functions to manage all Commercial projects from scope to delivery.

    To effectively manage a Transformation portfolio, it is key to drive the following:

    • Identification and prioritisation of opportunities – ensure the business focuses on projects that will deliver its strategic objectives;

    • Fast and decisive decision-making – keep projects moving forward, reducing backtracks and late pivots;

    • Clear stakeholder accountability and expectation – manage the effective deployment of resources and avoid misalignment of responsibilities between teams.

  • Exevion was responsible for scoping, leading and delivering the projects within the Commercial Transformation portfolio. This included multiple projects across, product lifecycle management, space & merchandising, and own label product development.

    Scoping and Prioritisation – Scoped projects and worked with the senior leadership team to agree prioritisation, this included creating robust business cases to justify investment.

    Governance – Defined and delivered effective governance structures for projects and the portfolio, this facilitated effective decision-making and included full terms of reference and clear inputs/outputs for each meeting.

    Planning – Built plans for the delivery of all projects in the Commercial Transformation portfolio, these were developed with cross-functional stakeholder groups.

    Reporting – Managed the portfolio reporting, ensuring visibility on key objectives and business case KPIs as well as escalating risks and issues to the executive committee.

    Delivery – Managed the delivery of projects, providing oversight and guidance to the project managers and ensuring the completion of projects on time and within budget.

  • We delivered a range of projects across the Commercial Transformation portfolio. Results included:

    • The delivery of a space planning re-set across the high street estate, which provided a £12M sales margin uplift in the first year;

    • Reducing the end-to-end product lifecycle management time from 4 weeks to 6 days through the delivery of a new supplier platform;

    • Delivery of a new brand visual identity to align the look and feel across the digital and retail customer journey;

    • Implementation of an own-label product development process to provide structure and improve the speed to market of high-margin products;

    • The rollout of a new space and merchandising tool to allow the clustering of stores to tailor the product range for customers better.

    Across all projects, we chaired the steering groups, delivered the executive committee reporting and ensured all key stakeholders were aligned on the current status of each workstream.

    To maintain structure, programmes must have robust governance from scoping to delivery. This allows for more effective collaboration and better decision-making from all business functions.
